At first glance, 50 daily home blood sample collections does not sound like a complex operation but the reality inside Chughtai Lab's home sampling division told a different story. Running those 50 orders required 5 managers and 15 riders, and even with that team in place, the operation was constantly under strain.

Each order meant a trained rider dispatched to a patient's home to collect a blood sample and return it to the lab within a specific time window. Coordination happened manually, managers were making rider assignment decisions on feel rather than data, with no visibility into where riders actually were or what they had already been assigned. The result was predictable: some riders were overloaded while others sat underutilized, delays were frequent, and the management overhead required to keep everything moving was unsustainable at the current volume, let alone at any larger scale.

There was no system behind the operation. There was only a team of people working hard to compensate for the absence of one.

The deeper problem was that demand for blood home sampling was growing. Chughtai Lab needed to scale, but scaling a manually coordinated operation does not mean adding more riders. It means adding more managers to coordinate them, more communication channels to track, and more points of failure for things to go wrong. The team could see where this was heading, and the math did not work.

Cogent Labs designed and deployed a smart, AI-powered operations platform built specifically around how Chughtai Lab's blood home sampling division works.

The core of the system is an AI-based rider allocation engine that automatically assigns blood collection orders to riders based on three variables: location, current availability, and existing workload. What previously required a manager making judgment calls under pressure now happens in real time without human intervention, and it produces a more balanced distribution than manual assignment ever did.

Sitting on top of that engine is a centralized operations dashboard that gives the team complete visibility into every active order and every rider in the field simultaneously. For a division that previously had no real-time picture of what was happening on the ground, this was a fundamental shift in how the operation could be managed.

Order intake was restructured through a smart scheduling system that standardized how blood collection requests are logged and time-slotted, eliminating the inconsistencies that come with manual data entry. And a Redash-powered analytics layer was added to surface live performance data across the operation, giving management the reporting they needed to track KPIs, identify patterns, and make decisions on evidence rather than instinct.
